The Situation

A fast-growing HR tech company in Singapore had 1,200 employees across 6 countries and a corporate wear programme that kept failing. Two vendors. Two attempts. The same problems every time: logos that cracked after 5 washes, navy blue that looked different between batches, and a size range that stopped at XL — leaving out a significant portion of their workforce.

When employees wore shirts from different batches at the company’s annual offsite, the colour mismatch was impossible to ignore. The Head of People Operations needed a manufacturer who could deliver brand consistency at scale — across a global workforce, across multiple replenishment cycles, across a size range that actually fit everyone.

The Challenge

ProblemImpact
Batch-to-batch colour variationBrand looked inconsistent at company events
Screen-printed logos cracking after 5–8 washesUnprofessional appearance, wasted spend
Size range S–XL onlyExcluded employees, required separate sourcing
6-country distributionComplex logistics, customs documentation per country
No replenishment programmeAd-hoc ordering, no cost predictability

The Rudraa Solution

Phase 1

Brand Colour Lock

Rudraa’s dyeing team produced 3 dye trials against the client’s Pantone reference (PMS 2767 C), tested under D65 and TL84 lighting. The approved dye formula was locked permanently in Rudraa’s production system — every future batch dyed to the same formula, measured by spectrophotometer with a Delta E tolerance of ≤1.0.

Phase 2

Logo Application

Screen printing was ruled out. Rudraa recommended:

  • Embroidery (8,000 stitches, 3-colour) for polo shirt chest logo — 50+ wash durability
  • DTF heat transfer for round neck back print — larger format, 30–40 wash durability
  • Custom woven neck labels — replacing printed labels, elevating perceived quality
Phase 3

Full Size Range

XS to 4XL across both styles — 9 sizes. A size set was shipped to Singapore for an internal fit session with 20 employees. Two minor adjustments (polo body length +1.5cm; round neck sleeve length −1cm for XS–M) were incorporated and locked.

Phase 4

Production & Colour QC

Every garment measured against the approved dye formula using a spectrophotometer. Delta E >1.0 = rejected before packing. AQL 2.5 final inspection across all 1,200 units.

Phase 5

Multi-Country Distribution

All 6 consignments delivered within a 3-day window of each other — ahead of the annual offsite.

Phase 6

Quarterly Replenishment

New hire data submitted quarterly → 6-week production → individual garments packed per employee → shipped direct to country office. Year 2: 3,600 units across 4 cycles.

We’d been trying to solve this for two years. Two vendors, two failures, and a lot of embarrassing moments at company events where half the team’s shirts looked different from the other half. Rudraa locked our brand colour from day one — and it’s stayed locked through every quarterly order since. The embroidery quality is genuinely impressive. Employees actually want to wear these shirts. That’s never happened before.
